**The Future Operating Model of Private Banking**

**Part III – Designing the Future Operating Model**

Over the past five weeks, this series has explored why the operating model of private banking is changing. We have argued that competitive advantage is becoming less dependent on the number of capabilities a bank owns and increasingly dependent on how effectively those capabilities support the institution's strategic identity. The question now becomes practical.

**How should Executive Committees decide which capabilities belong inside the future operating model?**

Many organisations approach this question from the wrong direction. They begin with existing structures. Existing departments. Existing technology. Existing processes. The discussion therefore becomes one of optimisation. How can we improve what we already have?

But what if that is the wrong starting point? Imagine building your private bank from the ground up today. No legacy systems. No historical organisation charts. No inherited processes. Only a clear strategy and a commitment to deliver exceptional value to clients.

Would every operational process be designed exactly as it exists today? Almost certainly not.

Yet many private banks continue to operate hundreds of processes that were created for a different regulatory environment, a different technology landscape and different client expectations. Very few are ever fundamentally challenged. Processes tend to survive because they already exist. Not because they continue to strengthen the institution's competitive position. This is where **Private Banking Operating Model Transformation** requires a different mindset.

**Every operational capability should continuously earn its place.** Not once. Continuously. That does not mean every process should be removed, automated or outsourced. Far from it. Many operational capabilities are essential. They protect clients. They ensure resilience. They satisfy regulatory obligations. They safeguard trust. The question is not whether a process is necessary. The question is whether it is organised in the most effective way to support the bank's long-term strategy.

That distinction is subtle, but significant. Every capability should therefore answer two strategic questions. Does this capability strengthen our competitive position? And if it does, does competitive advantage come from owning the capability—or from simply delivering it exceptionally well?

These are fundamentally different questions. Many products and services contribute meaningfully to the client proposition. Payments, lending, custody services and other complementary capabilities may all increase client loyalty and strengthen the overall relationship. Yet that does not automatically mean they represent capabilities that the institution should own and operate itself. In many cases, the competitive advantage lies in making these services available seamlessly to clients, while relying on specialist providers with greater scale to deliver the underlying operational capability.

If ownership itself creates sustainable competitive advantage, the capability deserves sustained investment, executive attention and continuous development. If competitive advantage comes primarily from the client experience rather than operational ownership, Executive Committees should ask whether the capability would create greater long-term value if delivered through a partner operating at significantly greater scale.

This distinction is becoming increasingly important in private banking. Institutions often regard complementary products such as payments, lending or cash management as important elements of their client proposition. They may well be. Yet the strategic question is not whether these services matter to clients. It is whether building, maintaining and continuously investing in the underlying operational capabilities represents the best use of scarce capital, management attention and specialist expertise. Increasingly, competitive advantage may lie less in owning these capabilities than in integrating them seamlessly into a differentiated client experience.

This approach fundamentally changes the role of Executive Committees. Instead of managing individual processes, leadership teams begin designing an operating model. They move from asking: *"How can we improve this function?"* To asking: ***"How does this capability contribute to the future identity of our bank?"***

The distinction matters because successful operating models are not collections of optimised processes. They are coherent systems in which every capability has a clearly defined strategic purpose. That is why the strongest institutions periodically redesign their operating model rather than simply improving existing structures.

**Executive Reflection**

Select five operational capabilities that consume significant executive attention or investment. For each one, ask a simple question: If we were creating our bank today, would we organise this capability in exactly the same way? If the answer is no, perhaps the process no longer reflects the future operating model your strategy requires.
